    “We really had to shift our strategy” – How a decade of lessons made Overwatch the PvP king

    We spoke to Overwatch Game Director, Aaron Keller, at Blizzcon about how a change of storytelling strategy made Overwatch the PvP king.

    BlizzCon 2026 was a celebration of various Blizzard properties, with new entries announced for Diablo, World of Warcraft, and even Starcraft. But for one franchise, BlizzCon felt more like a much-deserved victory lap. Of course, I'm talking about Overwatch, which first launched back in 2016. The game has seen its ups and downs over the years, but it wasn't abandoned or rebooted. Instead, at every turn, the development team learned and applied those lessons to make the game even better. As of this writing, Overwatch has the wind at its back, and it truly feels like the sky's the limit… Well, as long as they stick to PvP.

    If you're a longtime Overwatch player, you might remember, way back in 2023, the launch of three 'Story Missions' that were to herald the start of a full-fledged PvE mode within Overwatch. Unfortunately, it didn't really pan out; no further story missions were added, and Overwatch chose to stick to its main strength: team-based PvP battles. But that doesn't mean the storytelling had to die with PvE.

    During my chat with Game Director Aaron Keller, I asked about the evolution of storytelling in Overwatch and how things changed with the pivot towards, and then away from, PvE gameplay. After all, the addition of Story Missions was supposed to herald a new era of storytelling in Overwatch, but things obviously didn't work out that way.

    Keller shed some light on the tumultuous period following the launch of the first (and only) Story Missions: "We really had to shift our strategy and how we were going to tell a story after we moved away from PvE. And it took a couple years for us to really get our feet underneath ourselves, because we were really focusing on the core game, getting the heroes out, getting the systems correct, even reworking competitive systems and adding things like Perks."

    The end result of the post-Story Missions retool was a doubling-down on the game's core strength: PvP. This was necessary to win back lapsed players and naysayers who dismissed Overwatch as a 'dead game.' Once the game was back on track, the team was able to figure out how they would tell a story without resorting to PvE.

    I asked if the current story, of Doomfist fighting for control of Talon, was something the team had in mind way back when, but it's not the case. Keller said, "We've been working on that story for a little over a year. I think it was in November of 2024, a few members of the team were out in Sweden for the OWCS finals, and one of our narrative designers pitched me this idea that she had been thinking about for one of the heroes that we were working on, and how she could challenge Doomfist and what that could mean."

    All of this is to say, the team learned that PvE gameplay wasn't necessary to tell a story in Overwatch. So far, the new, current era of Overwatch has proven successful with fans. It turns out, you don't need PvE missions to articulate the story. You can just tell the story within the shell of PvP. It's there if you want it, and if you don't, you can just keep on playing. There may always be a contingent of players who want more PvE content, but Overwatch is a PvP game at the end of the day, and everything is tuned around player-on-player combat. If Blizzard went back and tried to make it a PvE experience, it just wouldn't be Overwatch.

    So, where might this new story go? "I didn't think Doomfist was a very good villain," Keller admitted, referring to the character's early days. "He was very cool, he was a head of Talon, but he wasn't very effective. You never saw him do something cool or strong. If he is the one to lead Talon, and we don't know that yet, since you can see a big conflict coming over who's going to control Talon. But if he's the one who gets to control it at the end of this year, we want him to have earned it."
